Four checkpoints before you scale sharing cabinets abroad

Teams rarely fail because the hardware is ugly. They stall on paperwork, payments, local ops, or spare parts — usually one at a time.

We use this list in kickoff calls so founders know what to solve in parallel with ID design. Treat each item as a gate with an owner and a date, not a slide in a deck.

1. Compliance that matches the invoice

Customs wants the certificate to describe the same cell, pack, and model name on the commercial invoice. "We have CE somewhere" is not enough when lithium paperwork is tied to the exact BOM.

Build a matrix early: destination country → required marks → test reports → who keeps the originals. EU programs usually need a clear CE path; US listings expect FCC for radio modules; Gulf retailers may ask for additional safety files.

Freight delays are expensive when cabinets are already sold to venue partners.

2. Payments people actually use

Card-only checkout still kills conversion in parts of Southeast Asia. GrabPay, MoMo, and ZaloPay are not nice-to-have logos on a slide — they are weekly KPI discussions.

Stage wallet flows before marketing spend. Measure authorization success, refund paths, and settlement exports your finance team can reconcile.

3. Localization beyond translation

Connector mix, cabinet labeling, error messages, and venue training decks matter as much as the app language toggle. A QR sticker that points to the wrong mini-program version is a support ticket factory.

Small CMF choices — logo size, trim color, screen layout — signal whether you are a local brand or a imported box.

4. After-sales you can afford at 500+ units

Agree on remote diagnostics, which modules ship as spares, and response times before you promise malls a 48-hour fix. Downtime is a revenue share argument waiting to happen.
