Campus program — 186 units, student ops, off-peak pricing in firmware
Campus fleets fail on refill hours and sleepy weekday GMV — not on “not enough slots.” This note is from the project folder, not a brochure slide.
The program used a student operations team, revenue share with the venue, and firmware rules for off-peak pricing instead of a second SKU.
- 186 units deployed
- ~92% uptime target with a spare kit on the first PO
- Firmware off-peak pricing — HQ did not need a new cabinet model
What we locked at kickoff
- One metro / campus belt — not five islands with 20 units each.
- Spare kit (pins, screens, PSUs) on the commercial invoice of the first wave.
- Role access: campus ops vs HQ finance on the same fleet, different permissions.
- Off-peak pricing as a firmware item in EVT, not a custom tower.
Field lesson
Island freight means you over-order a small spare kit once — promising 48-hour swaps from Bao'an is how uptime slides below the target the investor deck promised.
Country note: Indonesia market, Bahasa Indonesia. Ops sheet: daily ops. Cabinets: 8-slot stackable.
